Discovery

Interviews with the people who do the work, not only the people who manage it. We are mapping how things actually happen.

Process mapping

Volume, time per unit, loaded cost, error rate, and where the handoffs fail. This is the part that produces numbers.

Opportunity scoring

Every candidate scored on impact, feasibility, cost and risk. The scoring model is handed over with the report, so you can re-run it yourself next year.

Architecture

What each opportunity would actually require. This step can conclude that deterministic automation solves it, that a process change solves it, or that nothing should be built.

ROI

Current cost against build cost against running cost. Ranges, not false precision, with the assumptions written down so you can argue with them.

Quick wins, medium term, structural. Each with a cost range and a prerequisite list.

How every opportunity gets sorted

A two by two matrix. The horizontal axis is business impact, low to high. The vertical axis is implementation complexity, high at the top to low at the bottom. Four quadrants: avoid, for low impact and high complexity; evaluate, for high impact and high complexity; optional, for low impact and low complexity; and prioritise, for high impact and low complexity. Three example opportunities are plotted, with an internal knowledge assistant falling in the prioritise quadrant.

Step 04 can conclude that you should build nothing. That is not a failed audit. Chasing technology instead of an outcome is the most cited cause of AI project failure, and finding that out in week three costs a fraction of finding it out in month nine.
